When looking into the gearbox, there is a small gear that has the speedo drive in the end of the shaft that the gear is on. Is this the diff pinion ?
If so, I presume you can remove the speedo drive and then change the pinion (after removing the diff housing).
Then swap out the crown wheel in the diff for the one matching your new pinion.
Bolt the diff housing on, then the speedo drive, all done yes :D /no :(

Never pulled a mini gearbox apart so I'm curious if this is all that's needed.

Yes that's pretty right, but first you have to lock the gearbox in 1st and 4th gears together. So you can undo that pinion nut. It is torqued to 150 ft/lb, or more if a gorilla did it.
How you lock it depends on the gearbox type- rodchange or other.
[edit] if it's a 3 synchro box, you use 2nd and 4th (because 1st is weak on these).
